Quick answer: Use a resource-path helper that checks sys._MEIPASS (the extraction dir) and falls back to the script dir in development, and route every asset load through it.

If the helper is right but files still miss, they were never bundled — check your --add-data entries and inspect the build's Analysis warnings.
